This is the first piece in our BFCM countdown series. Creator funnel math, the tool landscape, and sample economics each get their own deep dive over the next few weeks.
Black Friday and Cyber Monday (BFCM) are the largest selling days of TikTok Shop's year. Per TikTok's own recap, the 2025 four-day window did over $500 million in US sales, with about a third of purchases going to small and mid-sized sellers.
The part that surprises sellers every year: on TikTok Shop, BFCM is a September problem, not a November one. On Amazon, you prepare stock and schedule ads. On TikTok Shop, most sales run through creator content, which moves on a human supply chain: invites, samples, a 14-day posting window, then organic traction before ads make sense.
By the time the campaign opens, most of the outcome is already set.
What has to be running before Black Friday
A good BFCM on TikTok Shop consists of four work streams working in parallel, each on its own clock.
Products and pricing
- Identify your hero products. How many depends on the depth of your catalog, but at least 3-5. The most common BFCM mistake we see is spreading budget, samples, and content peanut-butter-thin across the whole catalog instead of concentrating them.
- TikTok has been pushing high-AOV (average order value) items for creator content, and those are expected to draw more favored traffic. Weight them by your own margin and conversion data first and treat platform preference as the tiebreaker.
- Order deep inventory roughly three months out, using last year's BFCM and your most recent campaign uplift as your two reference points. Treat 1.5-2x normal depth as the floor.
- Protect your price floor. Campaign pricing is checked against your historical lows, so every discount you run this season raises the bar you have to clear in November.
Creators and content
- The longest lead-time item, and the reason September decides the season. Build the creator target list, run outreach in waves, ship samples early, and collect spark codes (ads rights to a creator's video) as videos land.
- If livestreams are in your plan, start booking creator LIVE slots in early September. Top creators' BFCM calendars fill months out.
Campaign mechanics and ads
- Register in Seller Center as soon as your window opens; review takes 5-14 business days. Budget for Smart Promotion (TikTok Shop's automated advertisement product) and build GMV Max before the system builds it for you.
Operations
- Fulfillment methods affect visibility. Products shipped through Fulfilled by TikTok (FBT) or fast enough via Upgraded TikTok Shipping earn the Free 3-Day Delivery badge. Switch at least a month ahead if you want it live for the campaign.
- If you self-fulfill, pressure-test your integration now and line up seasonal warehouse staff before November.
- Staff for a 24-hour reply SLA and keep replenishment ready. Stockouts damage scores that gate your next campaign.
2026 changes on TikTok Shop
TikTok Shop policy is constantly changing. This information is current as of late August 2026. Check it against the official BFCM one-pager when that drops.
- Eligibility got thicker. A Shop Performance Score (SPS) of 3.5+ (or fewer than 3 violations in 30 days for unscored shops) was already the bar. For 2026, campaign entry also checks Account Health Rating above 150 (AHR replaced the old violation-points system in July 2026), on-time dispatch of at least 80%, and seller-fault cancellations at 5% or below, with no active visibility limits (Campaign FAQs). After approval, keep SPS at 3.0 or benefits can be pulled mid-flight.
- Price rules use a fixed lookback. June's "Deals For You Days" required key products at the lower of the lowest price since March 1 or 5% off retail (per TikTok's campaign guidance) and BFCM has historically sat at the strictest, year-low tier. This is why the August discount freeze is not optional.
- Logistics and listing hygiene still gate entry. Free shipping threshold at $30 or below, every coupon registered through the campaign flow, and Holiday Mode off, or products never enter review (Campaign FAQs).
- Review still takes 5 to 14 business days. Registration opens earlier than most sellers think, though (Campaign FAQs). The official prep map schedules sign-ups from the first half of September, so treat early October as your last safe date and aim earlier than that.
- Two platform programs are now effectively mandatory. Smart Promotion charges 4.5% of store GMV during campaign periods (3.5% otherwise), guarantees at least a matching platform discount, and has been a required prerequisite for campaigns since April. GMV Max is required for campaign sellers and auto-creates, funded by you, 7 days before start if you have not built it (per TikTok's campaign guidance). Confirm the exact BFCM rates in the official one-pager and budget them next to the discount itself.
- Content and compliance tightened. Daily caps on shoppable posts arrived in May: 30 videos and 60 photo posts a day for merchants and established creators. Creators still in the pilot program (under 5K followers) are limited to 5 promotion videos and 3 LIVEs a week until they graduate. Since June, unsupported claims made by your affiliates are enforced against your seller account rather than theirs, so vetting creator content is now part of the seller's job.
- The Seller Reliability Score arrived. Rolled out in Q2 2026, it ties product visibility and affiliate access to performance, authenticity, and return-rate metrics. Operational sloppiness during BFCM compounds into your next campaign.
Three self-inflicted wounds we expect to see repeated this year: registering too late for the 5-14 business day review, starting creator outreach in November, and discounting through the fall until the price floor is unreachable.
The TikTok Shop Black Friday 2026 timeline, month by month
Now, before September. Lock your heroes and place inventory POs, then freeze discounting; from here on, every promo you run raises your November price floor. Set the commission structure while you are at it (playbook floors: 15% on heroes, 20% on new products) and write the creator target list you will work through next month.
September. This is the month that decides the season. Outreach waves go out and the first hero samples ship as the official 30-60 day window opens late in the month. Book creator LIVE slots now, because the good ones are already filling their BFCM calendars. If you want the Free 3-Day Delivery badge live for the campaign, switch on FBT or Upgraded TikTok Shipping this month rather than next.
October. Submit campaign registration the moment your window opens. Finish all hero sampling by roughly October 28, because last year creators locked their BFCM picks between October 18 and 31, and samples arriving in November mostly miss. Use the rest of the month to test creatives and bank the winners for campaign spend.
November. The campaign window likely opens around November 11 (2025 ran November 12 to December 1). Surge content from 14 days out and have GMV Max through its learning phase by about November 20. Then it is pure execution: hold stock, hold price compliance, keep replies inside 24 hours, run longer LIVEs, and go back to the creators who already delivered.
December. Run the post-mortem and close the sample ledger, but do not stop selling. January is the cheapest ad month of the year, and Q5 shoppers (the post-Christmas stretch) keep buying well past Cyber Monday.
Frequently Asked Questions
The creator workstream is the one that decides your season, and it is the most manual. AfterShip Affiliates runs that pipeline: finding creators, sending invites at scale, tracking samples against the 14-day clock, and following up. AfterShip Feed handles the supply side underneath it, keeping listings, inventory and orders in sync when volume spikes.
Everything in this series works with spreadsheets and the native Seller Center too. The tools mainly make the September-to-November stretch less manual.

Book a demoWhen is TikTok Shop's BFCM campaign in 2026?
Not officially announced yet. The 2024 campaign ran November 13 to December 2 and 2025 ran November 12 to December 1, so plan for roughly November 11-30, 2026, covering Black Friday (November 27) and Cyber Monday (November 30). We will update this page within 48 hours of the official announcement.
What are the requirements to join the official TikTok Shop BFCM campaign?
Five things gate entry: a Shop Performance Score of at least 3.5 (or fewer than 3 violations in 30 days if your shop is unscored), campaign pricing that clears the required discount against your historical reference price, a free-shipping threshold of $30 or less, registered coupons, and a passing 5-14 business day review. 2026 adds Account Health Rating above 150, on-time dispatch of at least 80%, and seller-fault cancellations at or below 5%. Holiday Mode must be off, and budget for Smart Promotion (4.5% of store GMV during campaigns) plus GMV Max, both effectively mandatory for campaign sellers this year.
When should I send samples to creators for BFCM?
Ship hero-product samples 30 to 60 days before the campaign starts. For a mid-November start that means late September through late October. Creators locked their BFCM picks in mid-to-late October last year, so samples arriving in November mostly miss the window.
What commission rate should I set for BFCM?
15% on hero products and 20% on new products, as a floor. TikTok's merchant guidance treats those as baselines, with targeted higher rates for proven creators, and raising hero commissions shortly before the campaign is an official recommended prep step.
Do I need to join the official campaign to benefit from BFCM?
No, the traffic surge is platform-wide. Official participants get campaign placements, deal badges, and platform promotion, and the prep timeline is identical either way, so there is little reason to skip registration if you qualify.
